Case: Performance Reports

Function: Project Management.

Summary: Process of creating monitoring, measuring and reporting systems for project performance.

Neste projeto, meu objetivo como gestora de projetos foi otimizar o acompanhamento de desempenho e engajamento da equipe de Marketing, criando um modelo robusto de monitoramento de performance que permitisse uma visão clara do progresso em projetos e atividades diárias.

Defining KPIs

The first step was to analyze the needs of the team and management in order to define the key performance indicators (KPIs) that would be monitored.

Based on this, I developed customized monitoring models, using tools available on organizational platforms, such as Asana and Slack, to record and monitor the execution of tasks, deadlines and responsibilities. These models allowed me not only to monitor the progress of each employee, but also to map the level of engagement and collaboration within the projects.

Monitoring and Feedback

With management approval, I implemented monitoring into the team's daily routine, carrying out weekly follow-ups to align deliveries and deadlines, and ensuring visibility of bottlenecks or opportunities for improvement.

Asana lets you build reports across projects, teams, and portfolios. It offers all sorts of visualizations, metrics, and customizations, including built-in AI. These regular meetings have been key to calibrating projects and ensuring the team is working together in a cohesive and productive way.

Performance Reports

In addition, I established the practice of providing management with monthly performance reports, offering a complete view of the results achieved.

These reports have become an indispensable tool for strategic decision-making, enabling management to optimize resource allocation, adjust goals and improve the organization of the Marketing team's work.

Presentation Composition:

  • Project Overview: Initial information and monitoring dashboard for active projects (case here).

  • Project metrics: Mostly quantitative data on active and completed projects, delivered tasks, distribution of tasks within the team, delays, among others.

  • Individual Reports: Check out an example screen below.

    • Quantitative data and performance graphs on projects generated via Asana (including delays);

    • Classification of parameters according to observed data;

    • General observations;

    • 2nd screen with tasks scheduled for the following month, employee priorities, main delays from the previous month (prioritization) and recommendations section.

  • General Observations: Conclusions on employee performance, team performance, distribution of focus between projects, assessment of priority projects, etc.;

  • Intervention Proposals: What can we do to improve individual and collective performances? For example, correcting scopes, schedules and prioritization.

Supporting Decision Making

The implementation of this system resulted in greater transparency, agility and efficiency in processes, promoting a more productive and well-coordinated work environment.

The report is shared with senior management and coordinators for decision-making, support in managing their teams' agendas and support in providing assertive feedback to employees. In addition, new steps have been added to the process to make the analysis more inclusive and decentralized.
